Everyone’s number one fear is the same: “one more tool nobody uses in three months”. The answer isn’t a six-month rollout plan, it’s a pilot team that holds its first meeting on day three. Here’s the plan.
Day 1 — The structure (2 hours)
- Create the plant, the shop floor, a team, its shifts.
- Name the facilitator. Add members with their first names : no account, no email. Accounts come later, with nothing to migrate.
- Pick five indicators maximum, with their target by thresholds and their frequency. Write their definition in one sentence.
Day 2 — The floor (1 hour)
- Build a ten-question walk (safety or 5S), two of them feeding an indicator.
- Create the “morning meeting” ritual: team, facilitator, 8 am, 15 minutes, board attached.
- Set up the team board: today’s measurements, open gaps, actions per person.
- Do the walk a first time, phone in hand, and create two gaps from the answers.
Day 3 — The first meeting (15 minutes)
- Open the meeting on the big screen. Yesterday’s two gaps are there, with the photos.
- Create three actions: what, who, by when. One of them has a first name without an account.
- Close the meeting. The hold rate shows 100%, for one meeting. It’s a start.
Success criteria at six weeks, to set before day 1
- Meeting hold rate ≥ 80%.
- At least one gap reported per day by the team itself.
- More than half of actions closed by the due date.
Three criteria, no more. They’re yours, not the vendor’s.
What we don’t do during the pilot
Add a second team before week six. Create an indicator nobody looks at. Ask every operator for an account. Promise a gain figure: the numbers will come from the team, not from a brochure.
Frequently asked questions
What if the pilot team doesn’t take to it?
That’s the most useful information from the pilot. Look at what slipped first: the meeting, the walk or measurement entry. That’s where the standard is too heavy.
Do you need a CSM for the three days?
Ideally no: the path is designed to be done alone. A mid-trial check-in is enough.
What happens to the structure if you continue?
It stays. Accounts are added to first names, other teams are created under the same standard.
