A shift meeting that lasts 35 minutes isn’t a meeting, it’s a meeting to prepare the meeting. The template below fits in fifteen minutes standing in front of the team’s screen, because it asks for only one thing: decide.

Before you start: three conditions

  • Yesterday’s numbers are already there. If someone copies them during the meeting, you lose five minutes and trust.
  • A facilitator, not a presenter. They assign, they don’t comment.
  • One rule: one decision = one action with a name and a date. Everything else is conversation.

The template, minute by minute

Minute Theme What we look at What we decide
0–2 S Safety Incidents, near misses, open safety gaps Who checks what before the next shift
2–5 Q Quality Scrap, complaints, off-target measurements One gap per topic, one owner, one date
5–7 C Costs Consumption, overtime Only if a threshold is crossed
7–10 D Delivery Service, delays, machine stops Who informs whom, by what time
10–12 P People Attendance, cross-training, training A replacement, not a debate
12–15 Actions Overdue actions, and blocked ones with their reason Unblock, postpone, or cancel with a reason

What we don’t do in a shift meeting

  • Solve a problem. We note it, assign it, and solve it afterward.
  • Look for yesterday’s sheet.
  • Comment on a person. We track actions, not people.

How to tell if the meeting holds

Two numbers are enough: the hold rate (meetings held out of meetings planned) and the average duration. A team going from 70% to 95% hold rate in a month has changed a habit; a duration slipping from 15 to 25 minutes means the numbers arrive late or actions are no longer assigned. Both can be read on the team board when the meeting is opened and closed in the tool.

Frequently asked questions

Do you need a touchscreen to run this template?

No, a whiteboard is enough to start. The screen only saves you from copying numbers over and losing decisions at shift change.

What’s the difference between a shift meeting and SIM?

SIM (short-interval management) is the principle: short rituals at every level. The shift meeting is the level 1 ritual, the team’s own.

What to do when the team doesn’t speak up?

Start with the gaps operators raise themselves. When what they raise leads to a visible action, people start talking again.
